The scheduled-grocery company died on purpose. Dark stores, a 10-minute promise, a cash crunch, then an all-stock sale to Zomato.

The beginning
Albinder Dhindsa and Saurabh Kumar met at Cambridge Systematics and launched Grofers in Gurgaon in December 2013 as a kirana-style, hours-not-minutes grocery marketplace. SoftBank’s 2015 Series C was a landmark grocery cheque. The model still did not produce clean unit economics.
The 2021 pivot is the founding of the company that exists today: drop the kirana marketplace, run dark stores, promise ~10 minutes, recurate SKUs for speed. The name change to Blinkit in December 2021 made the new promise the brand.
The problem
Indian households buy groceries often, but traditional e-grocery asked them to plan hours or a day ahead. The job that converted was not “monthly basket”. It was “onion, bread, and a charger, now”.
The idea
Put fast-moving SKUs in small warehouses inside the city. Staff riders who wait for pings, not kirana partners who pick when they can. Promise a window so short that the customer does not compare.
Early execution
By late 2021 Blinkit was doing roughly 125,000 orders/day (contemporary reporting). In March 2022 it cut about 1,600 people (~5%). Zomato extended a $150 million loan, then announced the all-stock acquisition in June and closed in August.
Under Eternal, Blinkit expanded stores aggressively. A 2026 quick-commerce map put Blinkit at ~1,955 dark stores — more than Zepto or Instamart in that snapshot. Q3 FY26 coverage cited quarterly GOV around ₹14,702 crore with a small positive adjusted EBITDA margin — the first Indian QC operator at that scale to print a positive contribution-style margin in some reported periods. Treat quarterly GOV as company-reported, not a census.
Business model
How value moves
- Inventory in dark stores (not a pure marketplace).
- Customer pays item price + delivery / small-cart fees; platform sells ads to brands.
- Riders are a high-turnover labour pool; minutes are the SLA.
- Parent capital (Eternal) funds store rollout that Grofers could not fund alone in 2022.
Growth strategy
Growth = more stores in more catchments + higher order frequency + ads + adjacent categories (fashion experiments, Bistro food, etc.). Frequency is the prize: a grocery user can order several times a week; a food-delivery user often cannot.

Challenges, failures and adaptation
Dark-store real estate, inventory waste, rider safety, and municipal rules are standing operational risks. Quick commerce also invited Amazon and Flipkart into minutes — the window of “three startups and a duopoly” closed.
Leadership integration with Zomato/Eternal was publicly described as intense. A successful pivot does not automatically make a founder the right CEO for the next phase; Goyal’s later comments make that tension part of the public record.
GMI analysis
The following is Grow My India’s interpretation of documented information. It is not a statement by the company.
What we can learn
Pivot to the job that is actually frequent.
How to apply it. Interview 20 customers: what did they buy in the last 72 hours on impulse? Build for that basket, not the monthly list.
A correct model still needs a balance sheet.
How to apply it. If your new model requires 50 locations before unit economics work, raise for 50 — or partner. Blinkit partnered via acquisition.
Minutes are a real-estate strategy.
How to apply it. Draw a 2 km radius around your customer. If you cannot stock and dispatch from inside it, do not advertise 10 minutes.
